How to Evaluate Custom Packaging Suppliers in China

How to evaluate Chinese suppliers for custom cartons, paper bags, and gift boxes: design capability, tooling, print/finish control, sampling discipline, cost structure, and scale readiness.

What “custom” changes in supplier evaluation

Custom cartons, bags, and gift boxes are projects, not catalog SKUs. Evaluation must weight design-for-manufacture, tooling ownership, print/finish control, and revision discipline as heavily as unit price. A supplier strong on commodity RSC cartons may fail on magnet rigid boxes; a luxury box plant may be the wrong fit for high-volume kraft bags.

Segment suppliers by construction family

Group candidates: corrugated custom shippers/mailers; folding cartons; kraft/twisted-handle/luxury paper bags; rigid set-up/gift boxes. Score within a family. Cross-family “one-stop” claims are useful for consolidation only when each family has a disclosed capable plant and a named quality owner.

Design and engineering capability

Ask who creates or adjusts dielines, bag structures, and box assemblies. Request evidence of structural sampling, nesting/blank optimization, and advice on flute/board/GSM trade-offs. Strong custom suppliers push back on unmakeable or high-waste designs before tooling. Weak ones accept every artwork and fail in production.

Tooling, plates, and revision economics

Clarify who pays for dies, cutting formes, print plates/cylinders, and sample tooling; who owns them; storage fees; and revision costs after artwork freeze. Multi-SKU seasonal programs need a tooling map and freeze calendar. Hidden plate charges after “cheap unit price” destroy landed cost predictability.

Print and finishing control

Define process (flexo, offset, digital), color standard ( Pantone/drawn-down sample), and finishes (matte/gloss OPP, soft-touch, foil, spot UV, emboss). Evaluate whether the plant can hold registration and finish quality at your volume. Approve print on the actual substrate when possible—kraft bags and corrugated washboard behave differently from coated board proofs.

Sampling discipline for custom work

Use a staged path: white/structural sample → print/finish sample → pre-production sample when risk is high. Sign each stage. For bags, check handle strength, glue seams, and gusset forming. For gift boxes, check wrap tightness, magnet alignment, hinge endurance, and insert fit. For cartons, check fold/glue and filled performance. Custom programs fail most often between approved marketing mockups and production realities.

MOQ, lead time, and capacity fit

Match supplier economics to your order pattern. Low-MOQ digital or small-offset partners suit launches; high-speed flexo/corrugated lines suit stable volume. Ask for realistic lead times from artwork approval, not from first inquiry. Capacity reserved on a spreadsheet is not capacity reserved on a machine schedule—confirm peak-season behavior.

Quality system for multi-part assemblies

Custom packs often include inserts, tissue, stickers, ribbons, or foam. Evaluate how the supplier kits, counts, and packs multi-part SKUs. Require packing lists and photo standards for first shipments. Assembly errors are commercial defects even when print quality is fine.

Cost structure transparency

Request a breakdown: materials, converting, print/finish, tooling amortization, packing, and logistics assumptions. Compare apples-to-apples constructions. A higher unit price with buyer-owned tooling and stable board grades can beat a low price with silent material swaps and repeated sample rounds.

Communication and project management

Assign a single commercial owner and a production contact. Require written change logs for dieline, material, and artwork. Measure how the supplier handles conflicting brand and manufacturing constraints. Custom packaging is a project management test as much as a manufacturing test.

Scorecard for award decisions

Weight: construction capability evidence; sample performance; tooling clarity; print/finish control; lead-time credibility; price transparency; inspection cooperation; and willingness to freeze specs in the PO. Pilot with the top scorer; keep a backup for the same frozen construction when volume or season risk is high.
